I’m a communication nerd, so when Rachel DeAlto shared her Who–How–Why framework on my podcast, I put it to work the same day. Result: fewer “do you have a minute?” direct messages, clearer decisions, and a team that felt more respected. That’s my kind of progress.
The 10-Second Framework
- Who am I speaking to? What do they know, need, and value?
- How should I deliver it? Email, Slack, phone, video meeting, or in person?
- Why am I communicating? What specific outcome do I want right now?
Simple? Yes. Used consistently? Not usually. That is where the transformation happens.
How I Used It (Three Real Moments)
1) The Tricky Timeline Email
Who: Busy cross-functional partners who dislike surprises.
How: Email for a permanent record, with a brief executive summary at the top.
Why: Align on a revised deadline with no debate, just clarity.
Subject: X Project: Revised launch date and next steps
Executive summary: The launch moves to Monday, October 28.
What I need from you
- Confirm final assets by Friday, October 10.
- Complete quality review on Monday, October 13.
- Provide final approval by Wednesday, October 15.
Please reply Approved or outline any blockers by 4:00 p.m. Central Time today. Thank you.
Result: Fast confirmations in one clean thread and no follow-up chase.
2) One-on-One Meetings with a Remote Team
Who: Talented people who thrive on clarity and respect.
How: Weekly ten-minute video meetings with a simple, repeatable agenda.
Why: Surface wins and roadblocks early; keep trust high.
Agenda I used: Wins (two minutes), Roadblock (three), Decision or Ask (three), Next Step (two).
Result: Shorter back-and-forth and fewer surprise escalations.
3) A High-Stakes Workshop Kickoff
Who: Leaders with limited attention and high expectations.
How: In-person kickoff plus a one-page leave-behind.
Why: Secure commitment to three behavior shifts, not thirty ideas.
Opening I used: “You will leave with one skill you will use today, one conversation you will lead this week, and one habit you will keep for thirty days.”
Result: Clear success markers and stronger follow-through.
Why It Worked
- Respect in action: Tailoring to the Who says “I value you.”
- Cleaner channels: Choosing the right How saves everyone time.
- Outcome focus: A crisp Why keeps meetings from wandering.
My 60-Second Pre-Send Check
Before you hit send or schedule:
- Who: “They care about _____ and already know _____. The missing piece is _____.”
- How: “Best channel is _____ because _____.”
- Why: “The action I want within twenty-four hours is _____.”
